Для успешного функционирования бизнеса необходима согласованная работа топ-менеджмента, оценивающего тенденции развития и состояние внешнего поля, и мидл-менеджмента, способного дать критическую оценку реализуемости стратегических планов на текущем ресурсном обеспечении компании. В сжатые сроки невозможно освоить все инструменты ТРИЗ, наиболее эффективных и часто применяемых из которых больше десятка, однако можно познакомиться с методологией – узнать, на каких принципах и подходах она базируется; понять, для решения каких проблем ее можно использовать, и при помощи эксперта проработать Концепцию решения реальной практической задачи, которая вас беспокоит (выработать ключевые идеи, определить ресурсы, составить план мероприятий по реализации и внедрению).

3. Проектные сессии
  • 3.1. Выявление предпосылок к созданию новых продуктов и процессов

    Не все продукты и процессы в Компании следует развивать. Рентабельность с течением времени падает. Темп роста доли рынка - замедляется, а новизна продуктового предложения становится относительной.

    Ситуации, когда необходимо прекратить улучшение существующего или принять решение о развитии нового продукта, требуют прозрачного подхода к расстановке приоритетов и аргументации решения. Инструменты ТРИЗ показывают хорошие результаты в определении "точки" и "показаний" к выходу из оптимизации процессов, а также - определении направлений создания новых продуктов.

    Формат рекомендован к применению в компаниях, использующих методологии менеджмента качества и бережливого производства.

  • 3.2. Экспертиза ТЗ и сопровождение переговоров

    Заключение контрактов при участии нескольких действующих сторон (одна из которых часто развитая корпоративная структура), сопряжено с необходимостью проведения предварительного аудита проблемной ситуации, которую предлагается решить с помощью Исполнителя. Ответственный Заказчик и порядочный Исполнитель не всегда в состоянии оценить глубину проблем и тяжесть последствий принятия решений по автоматизации, внедрению новых регламентов, усовершенствованию оборудования или даже создания нового продукта.

    Первоначально сформулированное ТЗ не всегда соответствует итоговым целям и ожиданиям обеих сторон.

    Системный взгляд и глубину проработки вопроса способна дать ТРИЗ.

    Специалист ТРИЗ в тандеме с экспертом от Компании способен вскрыть ключевые проблемы, спрогнозировать целесообразность их устранения и наметить основные направления улучшений в разных отраслях и масштабах – от бизнес-процессов сырьевиков до технологий ИТ-шников, от проектной работы в корпорации до Agile стартаперов. И, что немаловажно, предложенные направления будут увязаны со стратегией Компании или трендами отрасли.

  • 3.3. Экспертиза проекта

    Сегодня достижение в ходе Проекта основных метрик с успехом обеспечивается менеджерами, фасилитаторами и проектными трекерами. Однако полноту используемой модели метрик, ее связь с ценностными предпочтениями основных стейкхолдеров проследить удается далеко не всегда.

    Также иногда за кадром остается, какую потребность будущего периода удовлетворяет запуск Проекта по созданию или оптимизации продукта или процесса? Какое конкурентное преимущество в стратегической перспективе способна обеспечить реализация такой потребности?

    Инструменты ТРИЗ позволяют вскрыть слабые места Проекта и предложить направления по улучшению проектируемого продукта, чтобы тот в хорошем смысле был обречен захватить "свой океан".

  • 3.4. Аудит бизнес-процесса

    Создание для потребителей товаров и услуг надлежащего качества с минимальными затратами - цель деятельности многих компаний. Далеко не всегда процесс достижения этой цели прозрачен, измерим и эффективен. Применение ТРИЗ в проектном формате позволит: вскрыть узкие места в процессах создания продуктов для потребителей, сформулировать задачи по усовершенствованию продуктов, технологий или инфраструктуры для их создания, а также - позволит проработать решения выявленных задач.

    Формат рекомендован в командном исполнении, общей численностью команды 4-5 чел. при участии внутреннего предметного эксперта на начальной стадии Проекта, с возможностью привлечения внешнего эксперта на стадии верификации.

4. Сертификация на 1-2 уровни по системе МАТРИЗ
Международной Ассоциация ТРИЗ (matriz.org), признанная в десятках стран мира, осуществляет аттестацию специалистов, профессионально владеющих ТРИЗ, через своих полномочных представителей. Подготовка к аттестации требует обязательного освоения методологии в объеме не менее 24 и 40 часов (на 1 и 2 уровни, соответственно). Аттестация проводится полномочным представителем Экспертно-методического Совета и включает выполнение соискателем письменной работы, проекта и проведение собеседования.

Мое знакомство с ТРИЗ началось в 2017 году, когда эта тема стала одной из ведущих в компании в области обучения сотрудников. Тогда это представлялось только общим знанием и отсутствие понимания, как это можно применять не в производстве.

В начале этого года я прошла обучение по ТРИЗ и его инструментам у прекрасного тренера Елены Редколис. Поскольку само обучение было направлено на офисный персонал, то его инструменты и методики были откорректированы с уклоном на офисный персонал. Для меня было открытием, что инструменты ТРИЗ можно применять еще и в офисных проектах, и что самое важное очень успешно. Для реализации проекта с помощью методик ТРИЗ я выбрала направление Кадровый резерв. Нужно было оценить, как работает система сейчас, «вытащить» имеющиеся проблемы и продумать к ним решения.

В этом направлении со мной работала Лена. Никогда не думала, что из меня с помощью разных инструментов можно «вытянуть» столько информации и еще систематически ее уложить в моей голове! Но Лена не просто помогла мне, она дала мне возможность стать на ступеньку выше в рамках своей квалификации, более того, я не просто смогла систематизировать всю информацию и определить проблемы, я смогла подготовить практически стратегию развития кадрового резерва в Компании с формированием проблем и решением по каждой проблеме.

Practice of Teaching the Personnel of Major Russian Companies to Solve Innovation Problems Using TRIZ

Considering the trend for innovation in the Russian product and services market development, domestic business environment has seen a significant increase in the demand for training professionals in the Theory of Inventive Problem Solving (TRIZ) over the past couple of years. It is more and more often that one may hear a company top manager say that TRIZ is probably something that can help move things forward on the problems which cannot be solved using conventional professional procedures; therefore, they are planning to train some of their divisions or individual employees in the application of TRIZ tools.

 

Naturally, it is almost always that the companies, acting as customers of educational and consulting services regarding TRIZ, have no notion of what format of mastering TRIZ will be the best for them, as well as which employees should be placed for training, i.e. whether there are any requirements regarding the competence of the personnel who are to master the methodology for professional use, etc.

 

The paper presents a comparative analysis of a number of formats used for training professionals in TRIZ which is based on the author’s personal experience. The formats are intended to both train the employees who are to work as full-time TRIZ specialists and to impart TRIZ skills as an additional competency to the persons responsible for strategic company development and tactical project management. The paper also discusses short-term “funnel” formats which imply additional functions of assessment, enhancement of motivation for implementation of innovative solutions, etc.

 

1 Business Needs and Indications for the Application of TRIZ

The author’s experience shows that if a company is completely unfamiliar even with the general approaches to problem solving in TRIZ, its original request will be vague and will essentially represent the requirement to provide training for the most promising employees, so that they can subsequently be engaged in problem solving aimed at enhancement of the business yield. At this stage, it usually makes no difference to the customer what approaches, methods, or tools can be used to accomplish this task.

 

Later on, when the nature of the company’s business processes is discussed, the nuances of the original problem formulation become clear. Let us consider the cases in which TRIZ is typically used.

 

The needs of the domestic companies seeking development can be classified in terms of the strategies adopted for reorganization of the operational activities, as well as in terms of loyalty to the image of the product (service) or product development process (service rendering). A short summary of the most common perceptions that the customers originally have regarding their business situation are provided in the positioning matrix (Table 1):

  • The company is satisfied with the product it manufactures; it is not ready to give up on it and chooses to continue manufacturing this product; however, the company is interested in expanding or stabilizing the existing market segment through, for example, enhancement of functionality or quality of the product;
  • The company is not satisfied with the product it manufactures; it is ready to fundamentally change the existing image of the product or give up on the latter in favor of a new product, in order to not only expand the existing market segment, but also reach new ones or even change its own image;
  • The company is satisfied with the existing business processes, but it requests their optimization in order to improve the profitability of manufacturing currently produced products by optimizing labor, material, and time resources;
  • The company is not satisfied with the existing business processes; it is ready to fundamentally reengineer them, in order to not only improve the profitability of manufacturing currently produced products, but also identify resources for manufacturing new products, as well as reorganize its activities so as to adapt them to a new management paradigm or new image.

The tools of modern TRIZ can be of benefit in the implementation of any of the above scenarios. However, an expert on TRIZ will only select certain tools as priority ones for studying, depending on what the customer’s needs gravitate to.

 

There are also other requests for TRIZ. They are related to not only the development of new products or processes, but also the verification of the already implemented solutions, forecasting (in order to determine further scenarios for company development), or circumvention of the competitors’ patents. However, these are usually one-time requests.

 

When the use of TRIZ is only aimed at satisfaction of the above needs (Table 1), the latter is achieved through implementation of individual Projects with engagement of outsourced professionals in TRIZ as part of a dedicated TRIZ Project (the Project). No training of in-house specialists is required for this purpose.

 

One-time Projects are often preferred by medium-scale companies with rather stable business processes. For such companies, there is no point in training a future full-time professional (in-house trainer or discipline head within the enterprise) for whom TRIZ will become a good supplement to the skills of the department and discipline heads, project managers, i.e., employees accumulating information on certain disciplines and making tactical operational decisions.

 

The examples of such companies are: banking organizations, insurance companies, leasing companies, construction companies, niche companies operating in specific economy sectors (logistics, IT, etc.).

 

Top managers of large companies, on the contrary, think strategically long term. This is the case for corporations (whose branches are distributed throughout the country and offer a wide range of products, as well as feature complex business processes) seeking a long-term effect rather than a short-term one which can be obtained within a single project or several projects.

 

Large companies, intending to change their corporate philosophy, should use several successive training formats which will be described in the next section.

 

2 Corporate Personnel Training Formats

Most of the formats discussed below (Table 2) focus on team work and serve not only the purpose of education, but also that of mandatory practical application of the tools learned to the real-world problems stated by management.

 

Therefore, mandatory conditions for preparation and execution of training events are as follows:

  • a preliminary discussion with an expert on TRIZ regarding problem formulations which will serve as the basis for execution of the events involving outsourced experts;
  • preliminary selection of the TRIZ tools (or tool combinations) which will form the procedural framework of the events. The TRIZ expert will make the selection based on the nature of the company’s operations and the characteristics of its regular procedures, as well as the specifics of the local formulation of the problem chosen as the one to be solved in the course of the event;
  • ensuring that the team which is to solve a certain problem in the course of the event includes both employees who perform various professional duties within the company and employees who have different planning horizons for their activities. Such diversity within the team will provide for the presence of differing points of view on the problem and will significantly increase the chances of working out a viable solution and, which is important, implementing it afterwards.

Note that long-term training almost always proves to be more effective as compared to short-term or even one-time events not coordinated into a general strategy of TRIZ implementation in the company. Some general recommendations can be provided regarding the sequence of launching different personnel training formats (Table 3), depending on the size and objectives of the company; these recommendations, together with the positioning matrix (Table 1), can be used as a guide when working out company’s unique approach to personnel training.

 

The lines in Table 3 refer to the training formats described in Table 2 (the numbering is the same). The arrows show the sequence of holding events in different formats.

Company performance can be improved strategically through mandatory corporate philosophy change by integration of TRIZ concepts and approaches. Such improvement can be exemplified by the experience of the aluminium and energy giants — United Company RUSAL and En+ Group — who have been providing multi-format training for their personnel and introducing TRIZ into their regular business processes since 2017.

 

3 Advantages and Disadvantages of the Formats

A detailed discussion of the contents, advantages, and disadvantages of the programs for training of in-house trainers within companies was provided in [1], [2]. An in-house trainer is a staff member of a company division who, in addition to their other duties, provides basic training in TRIZ for other divisions of the company, reports to the head of the division where they used to work prior to obtaining the status of an in-house trainer, and is not a staff member of the TRIZ Directorate (Department, or Office) services.

 

Below, we only focus on the nuances which are true for all the formats discussed in Table 2.

 

The following pressing issues arise, considering that the training process implies application of TRIZ tools to real-world problems within short timeframes and in a classroom environment:

  • Shortage of expert input (Each trainee both familiarizes themselves with TRIZ tools and solves of a real-world production problem. However, they do not have all the information necessary for solving the problem: on the one hand, when starting to solve the problem, they do not know what information will be required later down the line; on the other hand, in general, not all of the information required is readily-available.);
  • Impossibility of quick practical approval of the solutions proposed (the solutions proposed in the course of training require additional verification and testing at the production sites of the enterprises).

The first issue can be resolved through active interaction with experts during the intermodule periods (during the time between the face-to-face classroom sessions).

 

As for the second issue, the company’s management team has to recognize that the achievement of the intended effect and full implementation of TRIZ requires proper cooperation on the part of company’s employees (who are directly responsible for business process management as well as for allocation of labor, material, and time resources) with regard to the processes of verification and implementation of the solutions devised in the course of the project TRIZ sessions.

 

Besides that, sometimes the employees who have received training in TRIZ state that the knowledge they have gained is incomplete and that there is no sufficient time for practical application of the knowledge gained. These issues can be partially resolved through stage-by-stage approach to application of the training formats proposed in Table 3.

 

The advantages of the training formats proposed are as follows:

  • Possibility to use TRIZ tools to look at one’s own activities from the perspective of other divisions of the company (possibility to assess one’s own performance from the outside looking in; access to the “supersystem”);
  • Possibility for the personnel to develop the skill of critical reinterpretation of problems and formulation of “right” problems;
  • Creation of a platform for sharing experience within the company;
  • Integration of TRIZ as a permanent competency into the Project management.

Short-term formats (paragraphs 1, 2, 3, Table 2) have the best motivational effect and focus on the staff behavior. Long-term formats (paragraphs 4, 5, 6, 7, Table 2) are focused on Project execution; these formats allow for mastering TRIZ tools and incorporating them into the regular procedures adopted for working on Projects within the company. The formats described in paragraphs 4, 5, 8 (Table 2) are hinged on a certain problem formulation and enable a more in-depth analysis of certain issues and / or problems.

 

4 Recommendations on Preselection of Candidates

The candidates for training are to be evaluated prior to the provision of TRIZ training in the company, especially when no high-intensity “funnel” formats (paragraphs 2, 3, Table 2) are available. It is preferable that the evaluation is performed by an external expert on TRIZ working in cooperation with the company’s HR specialist and takes place in the form of an interview (when the number of candidates to be considered is small) or a test.

 

It is recommended that the candidates are evaluated with respect to the following aspects:

  • General professional competencies (knowledge of physics, chemistry, mathematics, psychology; familiarity with TRIZ tools; knowledge of the nature of company’s activities);
  • Personal qualities (self-confidence, educated speech; extensive knowledge, critical thinking, nimble mind; fast information processing, multitasking; ability to handle stress, interpersonal skills, sense of humor; goal commitment, hard-working nature, intellectual curiosity, enthusiasm);
  • Trainer qualities (ability to control the audience; “calling” for trainer work; ability to convey complex ideas in plain language).

Evaluation with respect to the first two criteria is mandatory. The third criterion is optional, i.e., it is required when a company’s specialist is to be trained for the position of in-house trainer.

 

5 Problems of Further Development of the Trained Personnel and Their Application of the Skills Gained

When initiating personnel training procedures, the customer should also work to develop a strategy for further application of TRIZ or for implementing it on a permanent basis in the company.

 

As previously mentioned, several principal scenarios are possible: application of TRIZ for occasional individual projects and its integration into the regular business processes at the corporate philosophy level.

 

It is worth discussing both formats separately in terms of the administrative procedures aimed at the formation of organizational structures, as well as in terms of the employees selected, introduction of new production functions into the activities, etc.

 

This article points out individual problems encountered by almost all employees who have recently been introduced to TRIZ. The most common of them are the following:

  • Absence of motivation to search for a solution due to the skepticism about successful implementation;
  • Lack of practice in “turnkey” problem solving.

Let us turn our attention to each of the problems.

 

Implementation “infeasibility”. The longer the expected path to implementation, the less motivation the employee has to solve the problem using labour-intensive TRIZ tools when they still lack practice in the application of such tools. The more extensive the company’s management hierarchy, the more pronounced this problem is; therefore, it is encountered mostly by corporation personnel.

 

Lack of practice. The author’s personal experience (methodological support of 109 projects for corporations over the period of 1,5 years as of the end of October 2019) shows that only some of the projects (which account for maximum 10–15%) manage to make it all the way from initiation to implementation. This is caused, among other things, by the different levels of search for solutions (from technical to structural ones), as well as different requirements to the complexity of verification of the solutions found, and different extent of support on the part of the local management teams.

 

These factors should be taken into account. The said problems require solutions tailored to the customer’s business. It is worth reminding that the ultimate enhancement of the business yield through innovative and inventive problem solving is only possible when support is provided by the management team in terms of reorganization of the activities of the company divisions whose regular procedures are subject to implementation of TRIZ or when opportunities for practical application of TRIZ are given to the employees who have received the relevant training.
